The Workplace

At work, the question is not whether an assistant can summarize a document or draft a message. The question is whether an organization can let software act across people, tools, and systems of record without losing accountability. The workplace version of After the App is the forum architecture deployed inside the organization: named agents with visible roles, scoped authority, and accountable handoffs.

The promise is not one assistant that swallows the enterprise and speaks for it. The promise is a shared work surface where people and agents can see who is acting, what system is authoritative, what has been proposed, what has been approved, and where the record was written.

From dashboard to forum

Work software has spent decades turning organizations into dashboards. A user opens the application, finds the right tab, filters the right queue, drills into the right record, cross-checks another system, copies a value, writes a note, sends an update, and hopes the handoff lands where it should.

That pattern made sense when software was primarily a place a human operated. It breaks down when the work itself is already distributed across applications, documents, messages, approvals, portals, and business rules. The real workflow is not inside any one application. It is the handoff chain between them.

The forum reframes the work surface. A claim agent, records agent, compliance agent, scheduling agent, billing agent, clinical agent, manager, and frontline worker may all appear in one shared thread or panel, each with a visible role and a bounded scope. The user can ask “what needs attention this morning” and receive not just a summary, but a set of named proposals: who found the issue, what data was used, what action is recommended, what rule applies, and which person has to approve it.

The old dashboard hid the coordination burden behind navigation. The workplace forum puts the coordination itself on the surface.

This is no longer hypothetical. In June 2026 Anthropic shipped Claude Tag: a persistent agent that lives in a Slack channel, is tagged in by any member, works where everyone can see it, and picks up the thread where the last person left off — acting under its own agent identity, with memory and access scoped to the channel. That is a real step toward the forum: the shared surface, the visible work, and the bounded credentials are all here. What it is not, yet, is a forum of named roles — one general teammate per channel is a single voice at the table, not the team of accountable specialists this page argues for. The step matters; the destination is still ahead.

There is a reason this shape appeared in software engineering first. Coding already had what the rest of the workplace lacks: deterministic truth-checkers — tests, builds, linters — that verify an agent's work the moment it is done, and programmable interfaces everywhere. The coding agent is a proof of architecture, not the destination. The open question is how the pattern ports into work where the user is not a developer and the software is a legacy system of record — which is what the rest of this page is about.

Systems of record stay sovereign

The forum does not replace the organization's systems of record. That would be fantasy, especially in regulated, operations-heavy domains. The record system remains the record system. The billing system remains the billing system. The device portal, case-management tool, document store, warehouse, call log, customer database, and compliance archive all keep their authority.

What changes is the user's starting point. Instead of entering each system by hand and assembling the work mentally, the worker starts in a shared agentic work surface. Agents read from authorized systems, produce structured proposals, render focused cards, operate legacy screens when necessary, and ask for approval before anything writes back.

This is the same fortress-and-forum pattern translated into the organization. Each system keeps its fortress: its authority, permissions, audit log, and specialized interface. The forum is the internal coordination layer where the people and agents doing the work can align before a change is made.

How it actually works

The workplace surface has three visible modes.

First are native agentic components: triage boards, patient or customer summary cards, exception queues, compliance packages, operational scorecards, note drafts, and plan-of-work panels. These are not old dashboards copied into a new frame. They are purpose-built views for a question someone actually asked.

Second are embedded legacy surfaces. Many organizations cannot and should not replace their core applications all at once. A worker may still need to look at the official portal, enter a field, or inspect the record in its native form. The forum can host that surface while the agent watches alongside, explains what is on screen, drafts text, and retrieves related context.

Third is governed operation of existing interfaces. When a task is repetitive, bounded, and reviewable, an agent can drive a legacy workflow through approved browser or desktop control. The worker can watch, pause, correct, and take the wheel. The system remains visible; the driver changes.

Underneath those modes is a stricter separation of labor. Skills hold procedural knowledge: how morning triage works, how to prepare an audit package, how to escalate an exception, how to compare cases, how to summarize an encounter. Tools and connectors hold deterministic access to data and write-back operations. Rules hold governed logic: thresholds, eligibility, required approvals, role boundaries, and what must be recorded.

The model binds these layers together in conversation. It should not be the place where all business logic secretly lives. And the more regulated the domain, the more load-bearing this split becomes: the general agent substrate is fast becoming a commodity, and what makes a workplace deployment serious — and defensible — is the domain's connectors, its procedural knowledge, and its rules infrastructure.

What makes it work

The objection: organizations will not trust this

They should not trust the wrong version. A workplace assistant that privately sees everything, reasons opaquely, and takes action through borrowed human credentials is exactly the shape an organization should reject.

The forum version is different because it turns trust into structure. The agent acts under a role. The role has a scope. The tool call has a log. The proposed action has a preview. The human approval is explicit. The write-back lands in the responsible system. The after-the-fact trace can be audited by someone who was not in the conversation.

This is not autonomy as a vibes-based privilege. It is delegated work under visible authority.

Structure also protects against the subtler failure: an agent that succeeds at the wrong thing. The most instructive early failure of workplace AI was an agent that did exactly what it was told — a customer-service deployment that optimized resolution time, cut costs on schedule, and quietly bled the customer relationships the company actually ran on, because that intent was never encoded anywhere the agent could see it. Every organization has a gap between its stated values and its revealed ones, and agents expose that gap ruthlessly by following instructions exactly. A forum does not close the gap; it surfaces it — the priorities conflict in the thread, in front of the people who can resolve them, instead of in a quarterly retrospective.

The regulated cases are clarifying. In a post-acute health-services organization, for example, a coach may handle routine outreach, a licensed clinician may approve clinical escalation, an operations manager may monitor population queues, a billing specialist may inspect documentation readiness, and compliance may need to reconstruct what happened months later. One assistant speaking for all of them would blur the work. Named agents with scoped handoffs make the workflow legible.

A glimpse

It is the start of the day in a post-acute respiratory care operation. A clinician opens the workplace forum and asks, “What needs attention this morning?” The triage agent produces a focused board. It names twelve cases, not two hundred notifications. The records agent attaches the relevant device-use patterns and recent notes. The outreach agent reports which patients were contacted and which messages failed. The policy agent highlights three cases that cross an escalation threshold. The billing agent flags two where documentation is almost complete but missing a specific encounter note. The clinician opens one case. A summary card shows the trend, the relevant prior actions, the current threshold, and the recommended next step. The records agent drafts a note. The clinician edits it and approves the write-back. The system posts through the official record pathway and logs the action. For another case, the agent opens the legacy portal in the panel because the source application still owns a particular form. The clinician fills one field directly, then asks the agent to complete the next five similar entries from the same approved pattern. It does so visibly, stopping before the signature field.

Nothing about the official systems disappears. The difference is that the user no longer begins by hunting through them. The work comes forward as a set of accountable handoffs.

The glimpse is drawn from life. As a consultant I have designed exactly this class of system: NexusGPT for Encore Healthcare — an assistant that reads a COPD patient's prescriptions, spirometry readings, and progress notes and proposes the clinical pathway to the respiratory therapist on the call — and a synthesis assistant for sovaSage's sleep coaches, who were spending minutes hunting across tabs before every patient contact. In both cases the finding was the same: the clinician's scarce resource is not information but assembled context, and the system of record was never going to assemble it for them.

Why it matters

The workplace is where the politics of situated AI becomes hardest to evade. A household appliance can be private and local. A brand agent can pitch in the open. But inside an organization, every act belongs to a governance structure: identity, permissions, records, policies, liability, audit, and role.

The deepest seam is identity. Most of the agent stack can be swapped — models, harnesses, connectors — but an agent's right to act is granted by counterparties: the bank, the mail server, the record system will transact only with an attested identity someone stands behind. So the governing question for every workplace deployment is who issues the credential the world accepts — the organization's own identity stack, or the agent vendor. Whoever holds that seam holds the workplace.

That is why the workplace forum is not just a productivity interface. It is an institutional design. It asks who is allowed to act, how that authority is represented, where the record lives, how memory is partitioned, and what kind of evidence a later reviewer can inspect. And it is inspectable in a specific, teachable way: a shared thread can be read the way a conversation analyst reads a transcript — repairs initiated and resolved, sequences closed or abandoned, handoffs completed or dropped — the same categories the practice behind this site has used since 1995.

The organizations that get this right will not be the ones that sprinkle chat over old software. They will be the ones that make their operational knowledge agent-readable, their systems of record agent-reachable, their policies enforceable, and their handoffs visible enough that people can work with agents without surrendering responsibility to them.

One constraint holds through all of it: the forum works because it stays legible as communication. The moment it collapses back into a dashboard — structured data with the judgment calls hidden inside — it loses the property that made it trustworthy in the first place.

After the app, at work, is not after enterprise software. It is after the dashboard as the place where the worker has to sit and integrate the organization by hand.
